Has anyone done this? How exactly does it work? Do you bid what you think it would cost or see how low you can go? Is it possible to bid for and get upgrades for multiple seats (there will be 3 of us traveling)? Not sure I will try this, but I'm curious to learn more.

My sister and her husband flew Austrian Airlines when we did a trip to Slovenia and Vienna together last September. I do not know how much they bid, but they did get the upgrade to Business Class in both directions, and really liked it.
If it works the same as Air Canada, there's a "bid -o-meter" graphic with a minimum starting bid. It shows if your bid is weak or strong. On our recent flights (Toronto to Grand Cayman) the starting bid was $200 per person per way ("very weak"). We were on one booking so it offered the bid option to both of us.
We didn't think it was any deal mind you we have no way of knowing if anyone did it and what they paid. Even at the minimum $200 more, it didn't make sense for us on a 4-hr day flight.
