In order to get the accommodations I wanted in various locations, my upcoming trip now goes like this: Varenna (Italy) to Lucerne to Berner Oberland to Zurich Airport home. I know this is not the most efficient (that Varenna to BO to Lucerne to Zurich would be better). Is this a mistake?

Not a mistake. Varenna to BO would be the mistake-it's a long trip. There are direct trains to Lucern from Milan. Take the morning train from Varenna to Milan, change for the direct train to Lucerne. I think it is about 3 hours. Then take the Golden Pass route over Brunig Pass to Interlaken Ost, gateway to the BO. Dont stay in Interlaken, continue on to Lauterbrunnen or Gimmelwald or someplace. To get to Zurich for your flight, take the faster route via Bern.
