Tuscany in 5 days

We are looking to see a lot of Tuscany; Does this order make sense? Or do we home base out of somewhere and do day trips?

Are there any places to cut out or change (Pisa is more of a lunch stop).

Arrive in Rome 5/13 12pm --> Siena
5/14- Siena --> Florence
5/15 - Florence
5/16- Florence --> Pisa --> Lucca
5/17 - Lucca--> Volterra
5/18 - Volterra --> San Gimignano -->Train to Rome
5/19 - Rome
5/20 - Rome
Depart in Rome 5/21 @ 9am

At first look, with 6 nights, I would stay in TWO places instead of 4.

Or you could stay in one location since your locations are on the northern side of Tuscany.

Home base out of Florence, do a day trip to Lucca first thing in the morning, saving Pisa for late afternoon after the crowds have left.

Do a day trip to Volterra/San Gimignano by train and bus. Tricky to do, or rent a car for that day, which would probably be much easier with a young child. There are no trains from either location to Rome. You'd have to backtrack to Florence.

Edit. Or spend the night in Lucca, rent the car from there, visit both towns on the way back to Florence. Taking just an overnight bag. Have your hotel in Florence hold the remainder of your luggage.
