Scenic train tour - Northern Italy/Switzerland

Do these locations make sense for a trip that's mostly about scenic trains, mild hikes, lovely views, and a trip to Venice? How would you route the trip to make the most scenic, least complicated train connections? And... would you go this route or flip it and go the other direction (traveling in late May/early June).

fly into Venice (3 nights)
train to Lago di Como -- not sure which town is ideal (2 nights)
train to Milan/Tirano/Bernina Express (1-2 nights at a destination such as Chur, though I gather there are other good options)
scenic train to Lucerne (3-4 nights)
scenic train to Zermatt (1-2 nights)
We end with 2-3 nights in a town just over the French border to stay with friends.
We may fly out of Geneva; another possibility is to stay with our friends for a couple of nights and then head to Paris for a few days and head out from there.

The rail route between Milan and Tirano goes by Lago di Como with a station at Lecco. Unless you want to visit Milan, you can shorten your trip by taking the train from the lake region to Tirano.

The Bernina Express sometimes is sold out, so I suggest buying your tickets in advance. The local train, operated by Rhaetian Railway, runs on the exact same tracks on the same route. Depending on how far you want to travel on the route, you may have to change trains, but they are scheduled so that if you get off one train, there is only a brief wait for the next train. The advantage of the Bernina Express is its bigger windows and commentary on the route. The advantages of Rhaetian Railway are much cheaper prices, almost empty cars so you can move from one side of the train to the other as the scenery shifts, no need to pre-book, and the flexibility of getting off the train in one of the small towns to take a break for lunch, a brief walk, etc.
