We are looking to go from Milan to Lake Como area then go to St Mortiz and catch the BE to Tirano and train back to Milan. Are there any earlier buses than the 3pm from Menningo as that would be too late.

Take the train from Milan to Tirano along the east shore of Lake Como. They go every hour and take 2 1/2 hours to get to Tirano. It is not clear from your post if you want to stop overnight on Lake Como. In that case, Varenna would be the most convenient stop over.
Trains from Tirano to St Mortiz are also hourly with hourly returns.
Help me understand. Is your routing Lake Como — St. Moritz (note spelling) — Tirano — Milano? All in one day?
Using Sam’s advice to stay in Varenna. You can do this:
7:25 AM - Varenna-Esino to Tirano; change trains; arrive St. Moritz at 11:11 AM
To return to Milano the same day you can leave at 14:48 via train to Tirano; change trains; arrive Milano at 19:40.

That’s a long day in trains but a beautiful trip. Why not spend a night or two in/near St. Moritz? We just spent two weeks in Graubünden and loved it. I’d recommend Pontresina or Samedan to stay. When are you going?
