desperately looking 1 N stay in Lake como and please review route in detail

Per map, lake como is further in Milan. I wonder if it makes more sense: train Florence-Milan (stay 2N), keep luggage in our hotel, from Milan-lake como ( 1N), then return to Milan (1N)- fly home

OR

Florence-COMO(1N), Como-Milan (3N)-home

which option is saving time and more reasonable to do

for one night in como, say check in Sept 20th, check out 21th. Train to Milan. I've been searching B&B, hotels or simple and clean room in Verenna/Bellagio area. I am hoping that people on the forum can recommend one or few places from the availability below, so I could book sooner.

For example, ie. how's hotel oliverdo location? I am looking for location that is easy access in walking distance, so if the property is fully booked, I could still look around the same area/neighbourhood.

What do you want to see in Milan that you need multiple days there? I'd go stay on the lake instead the majority of the time. Head back to Milan the day before you fly.

Shopping, food, wandering around the city... I didn’t visit Milan last time... I got lots of response saying staying in milan the night before flying home. But we love shopping and 1N is too short

Perhaps I could staying 2N como, 2N Milan, get both water and city view.

Thanks for sharing your insight, as we initially didn’t plan on visit euro till recently, so I’m very lucky that marjority part of trip is booked.

I would take the train to Varenna and spend 1-2 nights there first and then go to Milan. This will save you from one hotel change. In Varenna, I have stayed at Albergo Milano (about 15 minute walk from train station) and Villa Toretta (at the ferry dock). Albergo Milano has a restaurant and is in the center of things. Villa Toretta is about a 5 minute walk to the center of Varenna and is very convenient if you take the ferry anywhere. I would stay at either place again.
