We've already done Pisa as a day trip. We went to Siena 15 years ago so thinking about something different. Any opinions if you could do just one of Bologna or San Gimignano?
San Gimignano is closer, but you probably need to rent a car for that.

We did San Gimignano and Volterra in a day trip from Florence
. Very doable.
Different experiences. If you want the Tuscan hill town experience, it's San Gimignano. If you want more of city like experience, it's Bologna. We enjoyed both. Bologna probably deserves a night.
You can easily get to San Gimignano by bus from Florence; we did just that in 2019.

It's worth the trip.
I think Bologna is too big to see in a few hours. I was there 2 nights and I would've felt too rushed doing it as a daytrip.

take the kids to the zoo and also to collodi, which is home to pinocchio and his park, garzoni gardens and the butterfly house.
there is also the thermal spas in montecatini.
walking around, restaurants, shops, cafes to enjoy. make the whole family happy with all to see and do.
