3-4 nights Varenna

Hello, I am wondering if someone could tell me if I am trying to cram too much in? We will arrive in Varenna on March 7 at around noon. Our hotel will hold our bags while we explore the area. Villa Montasero is open so we might check that out while we wait for our room. Once settled we will walk the village and have dinner. The next day we will train from Varenna to Tirano for the Bernina Express to St Moritz round trip and back to Varenna hotel - a 12 hour day for sure. The next day (9th) we will explore other lake destinations via ferry - menaggio Bellagio and Tremezzo. The next day is more of the same but can’t decide if we should check out and train back late to map for flight out at 10:15 in the 11th or try to stay the extra night in Varenna and try to book private transfer for 5 people direct to mxp in the morning. Personally would rather have the full day in como area than leave for hotel at mxp but do worry the morning hustle could present issues that cause stress. Anyone know a solid private transfer company that would get us at 5:30 am in Varenna on the 11th to mxp? If we left for mxp the night ahead would it be too short a time to see comp given we are going to burn a full day on Bernina express. Would you cut Bernina express out? My thoughts are that since this is early March and the lake is not fully open in terms of villas and restaurants the Bernina express round trip gives us a guaranteed awesome day even if the rest ends up being a bit sleepy. I have done research and there is plenty open enough to fill the time but trying to squeeze a lot in with one base stay in Varenna and the question of leaving the night ahead of flight vs not as well as if to do Bernina express or not has got me stuck a bit. Also our hotel is closed til feb 1 so I can’t ask the hotel about private transfers until later this month and trying to get vibe if doable to find reliable transportation for morning flight if prefer to stay the extra night.
